This looks like: metamorphosis into a terrestrial (land) form — a real but uncommon event, usually triggered by chronic stress or prolonged warm water
Why this happens
Axolotls are neotenic: they normally keep their aquatic, gilled form for life instead of the land-based metamorphosis other salamanders go through. Occasionally, chronic stress, sustained warm water, or (rarely) iodine/hormone exposure triggers a real metamorphosis anyway — gills recede, lungs develop, and the skin becomes thicker and drier. It's not reversible once well underway, and it genuinely shortens a healthy axolotl's typical lifespan.
What to do right now
- Check and fix the temperature immediately — sustained warm water is one of the most common triggers, and stopping the trigger early is the only real way to slow this down.
- Reduce every source of chronic stress you can identify — overcrowding, aggressive tankmates, excessive handling, or a consistently disturbed environment.
- If gill loss is already well advanced, start preparing a partial land setup (moist substrate, a shallow water dish, escape-proof cover) — a morphing or morphed axolotl needs somewhere to haul out, which a normal aquatic setup doesn't provide.
- Keep humidity high and skin from drying out completely during the transition — a morphing animal is vulnerable during the changeover.
- Talk to an exotic vet experienced with amphibians — care for a morphed axolotl is genuinely different (terrestrial husbandry, different feeding), and getting guidance early helps.
What not to do
- Don't assume this reverses on its own once significantly underway — by the time gill loss is obvious, treat it as likely progressing rather than waiting to see.
- Don't keep it in a fully aquatic setup with no way to reach air once it's morphed — a fully land-formed axolotl can drown in a tank with no haul-out space.
Stop it happening again
Keep water reliably cool and minimise chronic stress - both are the known triggers, and both are within your control from day one.
